It helps to think in three tiers, because they compete on different things.

The tiers are converging. Chinese builders have moved from low-payload handling into welding and higher payload classes, while established builders have pushed into collaborative arms, a segment they initially ceded.
The China story in numbers
China is not simply the largest market, it is a structurally different one. Of the 542,000 industrial robots installed worldwide in 2024, China took 295,000, which is 54 % of global demand in a single country. Its operational stock passed 2 million units. Robot density reached 166 per 10,000 manufacturing employees, a 17 % rise year on year, which puts China 22nd worldwide and 6th in Asia despite the enormous absolute volume.
The share shift matters more than the volume. Domestic suppliers taking 57 % of that market means Chinese builders shipped on the order of 168,000 robots into China alone in 2024, a figure that exceeds the entire European and American markets combined, which were 85,000 and 50,100 units.
Who makes the parts
Robot builders are assemblers to a greater degree than most buyers realise, and the component layer is more concentrated than the robot layer.
- Precision gearboxes. Cycloidal and harmonic reducers come from a very small number of specialists, historically dominated by Japanese suppliers such as Nabtesco and Harmonic Drive. This is the tightest bottleneck in the whole chain.
- Servo motors and drives. A broader field, with Japanese, European and increasingly Chinese suppliers. Several robot builders make their own.
- Encoders. Concentrated among a handful of precision suppliers, since 17 to 23 bit absolute encoders are demanding parts.
- Controllers. Almost always proprietary to the robot builder, which is why the software ecosystems remain incompatible.
- End effectors and sensing. A large, fragmented and competitive market, which is where most innovation reaches the cell.
Vertical integration is the strategic story. FANUC and Yaskawa build motors and drives in-house; several Chinese builders have invested heavily in gearbox capacity precisely because the reducer bottleneck was the constraint on their growth.
What this means when you buy
- Service coverage beats specification. A robot that stops on a Friday needs a spare and an engineer, not a better datasheet. Confirm response time and parts depot location before comparing repeatability figures.
- Controller ecosystem locks you in. Programs, safety configuration and integration know-how do not transfer between builders. Standardising on one controller across a plant is worth real money in training and spares.
- Lead time is a live variable. Delivery times have swung between 4 and 30 weeks across the last decade depending on component supply. Ask for a written date.
- Regional support quality varies more than product quality. The same brand can be excellent in one country and thin in another, because distribution is often through partners.
